"Playing the long game: from integration to platform."

The Scenario

Your MCP server is live. Phase 1 resources are getting steady usage. Phase 2 tools are shipping next sprint. Your CEO asks: "What is the long-term play here?"

This is the moment where MCP stops being a feature and starts being a strategy. Here is how to think about it.

The Integration-to-Platform Ladder

There are four levels of MCP maturity. Most products start at Level 1 and can reach Level 2 or 3 within a year. Level 4 is a strategic choice that not every product needs to make.

Level 1: Exposed. Your MCP server is live. You have 2 to 5 tools and resources. AI assistants can use your product. You are in the ecosystem. You are discoverable.

This is where you are after Phase 1 and 2 from Module 6. The key metric is simply: MCP connections greater than zero. You exist.

Level 2: Optimised. You are using MCP usage data to refine your surface area. You have expanded to 10 to 15 tools and resources. Your authentication and permission model is battle-tested. You are tuning based on what AI users actually do, not what you guessed they would do.

The key metric: tool invocation volume is growing week over week. AI assistants are not just connected to your product. They are actively using it.

Level 3: Distributed. MCP has become a meaningful acquisition and retention channel. A measurable percentage of your new users discover your product through AI assistants. You are listed in MCP directories. You have optimised your tool descriptions for discoverability (think: SEO for AI).

The key metric: more than 5 percent of new user activations come through MCP-connected AI interactions. MCP is not a curiosity anymore. It is a channel.

How to get from Level 2 to Level 3: This does not happen automatically. Three activities move the needle. First, optimise your tool descriptions for discoverability. AI assistants select tools based on their descriptions, the same way search engines use meta descriptions. Write descriptions from the user's perspective: "Get a summary of your team's workload for the current sprint" is better than "Returns workload data array for specified team ID." Second, list your MCP server in every major directory (smithery.ai, mcp.so, mcpmarket.com, pulsemcp.com). Each listing is a surface for discovery. Third, publish your MCP integration in your product's marketing: changelog posts, LinkedIn announcements, documentation landing pages. Users cannot discover an integration they do not know exists.

If you are stuck below 5 percent after 6 months of active promotion, investigate three things: (a) Are your tool descriptions clear enough that AI assistants actually select them? Test by asking Claude or ChatGPT to "do [task] in [your product]" and see if it reaches for your tools. (b) Are the tools you exposed the ones users actually want AI to do? Check your MCP invocation data against your Surface Area Map. (c) Is your user base actually using AI assistants? If your users are not AI-forward, MCP distribution will be slow regardless of quality.

The 5 percent threshold is a guideline, not a universal target. For developer tools and data platforms, 10 to 15 percent is realistic. For consumer-facing products where AI-mediated usage is still emerging, 2 to 3 percent may represent genuine traction. Define your own target based on how AI-forward your user base is.

Level 4: Platform. Third-party developers are building MCP tools that extend your product. You have published developer documentation for your MCP interface. Other products build on top of yours through MCP.

The key metric: external MCP servers are being built that depend on your product's MCP interface. You are no longer just a spoke in the MCP hub. You are a hub yourself.

Why This Matters: AI Distribution Dynamics

Here is the insight that separates tactical MCP adoption from strategic MCP positioning.

AI assistants are becoming the primary interface through which knowledge workers discover and evaluate software. When a marketing manager asks Claude to "help me analyse my campaign performance," Claude reaches for the tools it has. If your analytics product has an MCP server, Claude can use it directly. The user experiences your product without ever visiting your website, reading your marketing page, or talking to your sales team.

This is a fundamental shift in software distribution. In the API economy, products competed for developer integrations. In the MCP economy, products compete for AI assistant access. The products with the best MCP integrations, the ones that are most useful, most reliable, and most discoverable, win disproportionate distribution.

Think about what happened with mobile apps. The products that invested early in high-quality mobile experiences captured users that late entrants could never recover. The App Store was not just a distribution channel. It was a competitive moat.

MCP directories are the App Store for AI. Your MCP server listing is your app store page. The quality of your tools, the clarity of your descriptions, and the reliability of your integration determine whether AI assistants recommend your product or a competitor's.

The Vendor Landscape

A question you will get asked: "Does it matter whether we build for Anthropic's MCP or someone else's?"

The short answer: no. MCP is a shared standard. Build once, and it works across Claude, ChatGPT, Gemini, Copilot, and every other compliant client.

The longer answer: there are subtle differences in how platforms surface and prioritise MCP tools, similar to how different app stores had different ranking algorithms. But the core protocol is the same. A well-built MCP server works everywhere.

The emerging middleware layer. A new category of tools is forming around MCP: managed hosting (so you do not need to run your own server infrastructure), authentication middleware (handling OAuth flows across multiple AI platforms), analytics (tracking MCP usage across clients), and governance (managing what is exposed and to whom).

Products like Smithery, Cloudflare, and others are building in this layer. For most product teams, the decision is simple: build your MCP server, and use middleware if the operational burden of running it yourself is too high.

What Is Coming Next

MCP is not static. The protocol is actively evolving, and knowing what is on the horizon helps you build for the future rather than just the present.

Agent-to-agent communication. Today, MCP connects AI assistants to products. Tomorrow, it will connect AI agents to each other. Your product's MCP server could serve not just human-directed AI assistants, but autonomous agents that discover and use tools independently. This dramatically expands the addressable "user" base for your MCP integration.

MCP marketplaces. Curated, searchable directories of MCP servers are becoming more sophisticated. Quality signals (uptime, response time, user ratings) will start influencing which MCP servers AI assistants prefer. Think: App Store rankings for AI tools.

Enterprise governance tooling. Large organisations need to manage which MCP servers their employees' AI assistants can access. Tools for MCP governance, policy management, and compliance are emerging. If you serve enterprise customers, having a well-documented, policy-compliant MCP server will become a procurement requirement.

Real-time subscriptions. The current MCP model is mostly request-response: the AI asks, your product answers. The next evolution is real-time: your product pushes updates to connected AI assistants. "Notify me when a new lead comes in" becomes a live connection, not a polling loop.

Your Framework: The MCP Maturity Self-Assessment

Score your product against 20 questions across the four maturity levels. For each question, answer Yes or No.

Level 1: Exposed (5 questions)

  1. Do we have a live MCP server in production?

  2. Does it expose at least 2 resources (read-only data)?

  3. Does it expose at least 1 tool (write action)?

  4. Does authentication work through our existing identity system?

  5. Are MCP interactions logged for audit?

Level 2: Optimised (5 questions)

  1. Do we review MCP usage data at least monthly?

  2. Have we added or modified tools based on usage patterns?

  3. Do we have 10 or more tools and resources exposed?

  4. Is our MCP server listed in at least one public directory?

  5. Do we have automated testing for MCP tool responses?

Level 3: Distributed (5 questions)

  1. Can we measure new user activations that originate from MCP interactions?

  2. Is MCP-sourced activation above 5 percent of total activations?

  3. Have we optimised our tool descriptions for discoverability?

  4. Are we listed in 3 or more MCP directories?

  5. Do we actively market our MCP integration to potential users?

Level 4: Platform (5 questions)

  1. Have third-party developers built MCP tools that depend on our product?

  2. Do we have public developer documentation for our MCP interface?

  3. Do we offer an MCP SDK or developer toolkit?

  4. Do we have a developer community or forum for MCP integrators?

  5. Is our MCP platform generating revenue (directly or through ecosystem growth)?

Scoring:

  • Level 1 complete: all 5 questions answered Yes (0 to 5)

  • Level 2 complete: Level 1 complete + all 5 Level 2 questions answered Yes (6 to 10)

  • Level 3 complete: Level 2 complete + all 5 Level 3 questions answered Yes (11 to 15)

  • Level 4 complete: Level 3 complete + all 5 Level 4 questions answered Yes (16 to 20)

Your current level is the highest level where you have answered all questions Yes. The next unanswered question is your next action item.

Your Artefact: MCP Maturity Scorecard

Create a simple tracker:

  • 20 rows (one per question)

  • Columns: Question, Current Answer (Yes/No), Target Date, Owner

  • Conditional formatting: green for Yes, red for No

  • Summary row: Current Level (1 to 4)

  • Action section: the next 3 "No" answers that you will convert to "Yes," with timelines and owners

Revisit this quarterly. The goal is not to reach Level 4 as fast as possible. The goal is to reach the right level for your product and stay there intentionally.

Common Pitfalls at Each Level

Level 1 pitfall: Shipping and forgetting. The most common failure is building an MCP server, announcing it, and never looking at the usage data. If you are not reviewing invocation logs within the first month, you have no idea whether the tools you exposed are useful. Set a calendar reminder for 30 days post-launch to pull the data.

Level 2 pitfall: Optimising for the wrong signal. High tool invocation volume does not always mean high value. If your "get_status" resource is called 500 times a day but your "create_report" tool is called 10 times and each one replaces 30 minutes of manual work, the report tool is more valuable. Measure time-saved and user satisfaction, not just call volume.

Level 3 pitfall: Treating MCP as a marketing exercise. Listing your server in directories and writing blog posts is necessary but not sufficient. The actual driver of MCP distribution is tool quality: reliable responses, clear descriptions, fast performance. A beautifully marketed MCP server with slow, unreliable tools will not generate sustainable distribution.

Level 4 pitfall: Building a platform nobody asked for. Not every product needs to be a platform. If third-party developers are not naturally building on your MCP interface, do not force it. Level 3 (a strong distribution channel) is the right ceiling for most products. Level 4 is for products whose core value proposition is extensibility.

The frameworks are yours. The artefacts are yours. The decision is yours.

If MCP is right for your product, the best time to start was when your competitors started. The second best time is this sprint.
